What to send

    Your last 60–90 days of 3PL invoices (pick, pack, storage, packaging, any surcharge lines) and freight invoices for the same window.

  • 02

    An order export for the window: order date, SKU, units, channel, ship-to zip, carrier and service.

  • 03

    A current inventory snapshot by SKU: on hand, on order — and 12 months of sales by SKU if you have it.

  • 04

    If you sell on Amazon: a settlement report helps, but isn't required.

CSV, PDF, or whatever your systems spit out. I have parsed worse.

Cost to serve.

What you pay per order and per pound, by channel, split into fulfillment, storage, packaging, and freight — with the surcharge lines pulled out and billing errors flagged.

Inventory cash.

Weeks of cover by SKU, dollars sitting in overstock, where you're exposed to stockouts. If you sent sales history, a read on how far off your forecast is running.

Channel margin.

What an order contributes by channel after fees and fulfillment. Brands are often surprised which channel wins.

If I were you.

The three highest-dollar moves, ranked, each with the confidence I have in the number. Each one is labeled: fix it yourself, a two-week sprint, or a bigger piece of work. Some findings you should just handle in-house, and the memo says which ones.

Then what

Nothing, unless you want it. Plenty of brands take the memo, dispute the billing errors, tighten their reorder points, and that's the end of it. That's a fine outcome.

Why free

It's the fastest way for both of us to find out whether I can help. I've spent 20 years in CPG operations, and these days that means auditing fulfillment billing, building planning models, and running sourcing for supplement brands. The pattern of where money leaks is consistent enough that I can do this quickly, and specific enough to your brand that a template can't.

Your data

Handled by me only, used for this memo only, deleted 30 days after the memo is sent unless we start an engagement. Nothing is shared with a 3PL, carrier, or anyone else without your say-so.

Four questions people ask

We're on a good rate card. Is this still worth it?
Usually yes. Rate cards are rarely the problem; billing against the rate card, surcharges added after signing, and the mix of orders you actually ship are where the money moves.
Our data is a mess. Do we need to clean it first?
No. Send what you have. Messy exports are usually where the errors live.
Can you do it without the invoices?
Yes — the order export and inventory snapshot alone get you the inventory-cash and channel-margin sections. Send the invoices later and I'll add the cost-to-serve read.
What size brand is this for?
Most useful from about $5M in revenue up. Under that, the recoverable dollars usually don't justify the week.
